An AI consultant is a specialist who decides where artificial intelligence will make or save money in your business, then designs, builds or oversees the systems that do it and trains your team to use them. The good ones are measured by working systems and adoption, not by reports. Expect to pay anywhere from a few thousand dollars for a scoped assessment to six figures for a full implementation.
What does an AI consultant actually do?
An AI consultant does five jobs. Most do two or three of them well. Knowing which ones you need is the whole game.
- Strategy and use-case selection. Mapping where time and money go in your business and ranking AI opportunities by value, effort and risk.
- Data and knowledge preparation. Getting your documents, CRM records and process knowledge into a state an AI system can actually use.
- Build and integration. Building agents, automations and assistants and connecting them to the tools your team already uses.
- Training and adoption. Teaching staff to use the new systems daily, with role-specific workflows rather than generic prompt tips.
- Governance. Setting rules for data privacy, approved tools, human review and measurement.
If a consultant only does the first job, you get a roadmap. If they only do the third, you get a system nobody uses. The outcome you want needs all five, either from one consultant or a small team.
What are the main types of AI consultant?
There are five common types, and each fits a different buyer.
- Independent strategy advisers. Senior people who help leadership decide what to do. Best when you have a build team already.
- Implementation consultants. Hands-on builders who ship agents and automations. Best when you know the use case and need it working.
- Fractional Chief AI Officers. Part-time executives who own the AI agenda for 6 to 18 months. Best for mid-size companies without AI leadership.
- AI training specialists. Focused on upskilling staff. Best when tools are bought but usage is low.
- Full-service AI consulting companies. Strategy, build, training and governance under one roof. This is the model we run at Paloren.
How much does an AI consultant cost?
AI consultant pricing in 2026 falls into four models. The ranges below are typical market ranges; your quote depends on scope, data readiness and how much building is involved.
- Hourly advisory: commonly $150 to $500 per hour for experienced consultants, more for top-tier firms.
- Fixed-scope assessment: a readiness assessment or AI roadmap, typically priced as a fixed project over 2 to 6 weeks.
- Implementation project: building and deploying one or more systems, priced per project and usually the largest line item.
- Retainer or fractional: a monthly fee for ongoing strategy, builds and training.

The number that matters more than the fee is time to first working system. Ask every consultant: "What will be live and used by my team in 30, 60 and 90 days?"
When should you hire an AI consultant?
Hire an AI consultant when at least one of these is true:
- Your team is using AI tools ad hoc, with no shared approach, policy or measurement.
- You have run pilots that never made it into daily work.
- Leadership wants an AI plan but nobody internally owns it.
- A specific process (support, sales admin, reporting, document handling) is eating hours every week.
- You have bought AI licences and usage is low.
Do not hire one if you cannot name a business problem yet and are not prepared to give the consultant access to real processes and data. You will pay for discovery that goes nowhere.
What should you ask an AI consultant before hiring?
These seven questions separate builders from talkers.
- Show me two systems you built that are still in daily use. Who uses them?
- What will be live in my business within 90 days?
- Who on your team does the building, and who does the training?
- How do you handle our data, and which models and vendors do you use?
- How will we measure success, and what is the baseline?
- What happens after handover? Who maintains it?
- What would you advise us not to do?
The last question is the most revealing. A good AI consultant talks you out of at least one idea in the first meeting.
AI consultant vs AI agency vs Big Four: which is right?
- Independent AI consultant: senior attention, lower cost, limited capacity. Best for SMEs and focused projects.
- AI agency or AI consulting company: a team that can build and train at speed. Best for mid-market companies that want working systems.
- Big Four and large consultancies: scale, compliance depth and global reach, at enterprise prices and slower timelines. Best for large regulated programmes.

What results should you expect from an AI consultant?
Within the first 90 days of a well-run engagement you should see:
- A ranked list of use cases with an owner and a measure for each.
- At least one system live in daily use.
- Staff trained on the workflows that system changes.
- A written AI usage policy.
- A baseline and a first measurement of hours saved or revenue influenced.

Key takeaways
- An AI consultant's job is working systems plus adoption, not a report.
- There are five types; match the type to the gap you actually have.
- Pricing runs from hourly advice to six-figure implementations; judge on time to first live system.
- Ask to see systems still in daily use before you sign.
FAQ
Is an AI consultant worth it for a small business?
Yes, if you scope it tightly. A small business should hire for one or two high-value processes, not a company-wide strategy.
What qualifications should an AI consultant have?
Look for shipped work over certificates: live systems, references from people who use them daily, and experience in your type of business.
How long does an AI consulting engagement take?
An assessment takes 2 to 6 weeks. A first implementation usually takes 6 to 12 weeks. Ongoing programmes run 6 to 18 months.
What is the difference between an AI consultant and an AI engineer?
An engineer builds what is specified. A consultant decides what should be built, why, and how the business will adopt it, and may also build it.
Can an AI consultant train my staff?
The good ones do. Training is where most AI projects succeed or fail, so it should be part of the scope.
